The Creator Program Value-Exchange Checklist

Nine questions to answer before you launch a creator or ambassador program, so you find the hole in the exchange while it is still cheap to fix.

I designed and ran a creator league that did not work. It had a scoring system, a qualification floor, and full tracking, and it was still missing the only thing that mattered: a reason for creators to show up. This is the checklist I wish had existed before we launched it.

Answer every question in writing before you announce anything. If you cannot answer one, that is the hole.

The creator's side of the ledger

  1. What does a creator get, stated in one sentence you would accept yourself if you were them?
  2. Is that return funded, in a budget line, before launch? Or does it depend on goodwill?
  3. Price the ask honestly: how many hours is one qualifying submission, including the time to understand your product well enough to say something true about it? Put that number next to the return.
  4. If a creator does everything you ask and wins nothing, what did they get? If the answer is nothing, you have designed a lottery, not a program.

The design under the machinery

  1. Which is more designed right now, your measurement of creators or their reason to participate? If it is the measurement, stop and fix the exchange.
  2. Does the return scale with contribution, or does one winner take it while everyone else absorbs the cost?
  3. Can a creator explain your product in one sentence today? If not, you are asking them to distribute confusion.

Timing

  1. Have your own channels shown that this content can land? If your own posts are landing nowhere, a program will not fix that, and you will underfund it because the appeal was avoiding spend.
  2. Are you launching because the exchange is ready, or because a program looks free?

The one-line test

If you would not take the trade yourself, no scoring system will save it.

You only get one first cohort. Creators who leave round one do not come back for round two, and the ones who watched from outside saw what round one paid.
